Shadow Yuki first. She gives hard feedback in a fair way: a fact ("three of your last five"), then a kind reading of it ("I'm not saying you're careless"). Keep her tone even through both. Then take Jun's part. He listens instead of defending himself; "That's probably true" should sound honest, not defeated.
- YukiThanks for coming in, Jun. This is your yearly review, so let's start with the good parts.
- JunOkay. That makes me a little nervous about the other parts.
- YukiDon't be. It's been a strong year. The client feedback on the Osaka station project was excellent.
- JunThank you. That project was a lot of late nights.
- YukiIt showed. Your designs were the reason we won the second phase.
- JunThat's good to hear. So, what should I work on?
- YukiDeadlines. Three of your last five reports came in late. Not by much, but it adds up.
- JunThree? I didn't realize it was that many.
- YukiI'm not saying you're careless. I think you take on too much and then run out of time.
- JunThat's probably true. I find it hard to say no when someone asks for help.
- YukiThat's a good quality. But if you're helping everyone, your own work slips.
- JunSo what do you suggest?
- YukiTell me when you're getting overloaded. I'd rather move a deadline early than find out late.
- JunThat's fair. And maybe I could send you a short update every Friday, so you're on top of what I'm doing.
- YukiI like that. It helps both of us.
- JunAnything else before we finish?
- YukiOnly that I'd like you to lead the next project. If the deadlines are under control, it's yours.
- JunReally? Then I have a very good reason to fix this.
Say it today
Use it once in a real conversation before tomorrow. Out loud counts, even to yourself.
